โ–ธ What I did
I run a study abroad consulting service โ€” helping students apply to US/UK universities. Offline business is great: word-of-mouth referrals, local reputation, consistently booked. I charge $500 for a full application package. Decided to expand online to reach students in other cities. Set up a website, ran Google Ads targeting "study abroad consultant" and "US university application help."

โ–ธ What I expected
If I could get 10 online clients per month, that's $5,000 in additional revenue. Google Ads cost maybe $30-50 per lead based on what I read. With a decent close rate, the math works.

โ–ธ What actually happened
Google Ads CPC for education consulting keywords: $8-15. But the conversion rate on my website was 1.2%, making my actual cost per lead $120. And these leads are COLD โ€” they fill out a form, I call them, and 90% say "just looking" or "too expensive." After 2 months of ads: spent $2,400, got 20 leads, closed 1 client ($500). Net: -$1,900. The online consulting market is apparently full of people comparison-shopping on price, not quality.

โ–ธ What I've tried so far
Redesigned the landing page (twice). Added testimonials and success stories. Offered a free 15-minute consultation call. Tried Facebook Ads instead (even worse โ€” $180 per lead). Started a WeChat group for prospective students (got 80 members but they mostly just ask free questions). Currently trying to figure out a content strategy that doesn't cost $120 per lead.

Killing all paid ads. New strategy: free monthly webinar on "5 mistakes that get your US university application rejected." Promoted through the WeChat group + Instagram + partnering with a local English tutoring center. First webinar: 34 attendees. At the end I offered my consulting package at $500. 3 people booked. $1,500 from a free webinar vs -$1,900 from Google Ads. The webinar approach works because by the time I pitch, they've already seen 45 minutes of my expertise. They're not cold leads โ€” they're warm. Running the next one in 2 weeks.

$120 per lead for education consulting is actually normal โ€” that's an expensive keyword space. But 5% close rate on those leads means the leads are garbage, not that your price is wrong. Google Ads for high-ticket services only works if your landing page does heavy pre-qualification. Add your PRICE on the landing page. Yes, you'll get fewer leads, but the ones you get already know the cost. Your close rate will jump from 5% to 30%+.

The webinar pivot is exactly right. High-ticket services ($500+) almost never sell from a cold ad click. The buyer needs to TRUST you first. Your free webinar builds that trust in 45 minutes. Next level: record the webinar, turn it into an "evergreen" page on your site. Run ads to the FREE WEBINAR, not to the consulting page. Your funnel becomes: ad -> free webinar -> booking page. Way cheaper per conversion because you're selling a free thing first.
